Executive takeaway: AI agents are no longer just productivity tools. They are becoming active participants in enterprise workflows, and unmanaged non-human identity is quickly becoming a material cyber risk issue.
Enterprise leaders are moving quickly from AI experimentation to AI deployment. That transition changes the security model. AI agents are increasingly being granted access to systems, data, APIs, and workflow decisions that were once limited to human users or tightly controlled service accounts.
The risk is not simply AI misuse. The larger issue is unmanaged non-human identity at scale. Recent market direction reinforces that point. NIST has already begun focusing on standards work tied to AI agents, including authentication, authorization, interoperability, and governance. That is an early indicator that governance expectations are catching up to operational reality.
Why this matters now
Traditional security programs were built on two assumptions: humans log in and make decisions, and non-human accounts are relatively limited and well understood. AI agents break both assumptions. They can retrieve data, call APIs, trigger workflows, generate outputs, and act across multiple systems in sequence. In many environments, deployment is moving faster than governance.
That creates immediate issues:
- Accountability blurs. It becomes harder to determine whether a risky action originated from a person, an application, a vendor integration, or an AI-driven workflow.
- Privilege expands quietly. Agents are often granted broad access because it is operationally convenient.
- Monitoring lags adoption. Many organizations still cannot clearly state what their AI agents accessed, changed, or transmitted recently.
The real board-level questions
Boards should move beyond simply asking whether employees are using AI tools. The better questions are which AI agents exist in the environment, what identities and data they can access, what business processes they can influence, where approvals or logging gaps exist, and how third parties are introducing agentic AI into already trusted platforms.
Four controls that should rise to the top
- Treat every AI agent as a first-class identity. Each agent should have unique identity, scoped permissions, ownership, and lifecycle management. Shared credentials and inherited access create avoidable risk.
- Extend non-human identity governance. Identity programs should cover service accounts, API keys, OAuth grants, automation tokens, agent platforms, and connected integrations.
- Log agent actions, not just user actions. Organizations need visibility into what data an agent read, what systems it called, what actions it initiated, and what outputs or exceptions occurred.
- Require human oversight for high-impact workflows. Sensitive data movement, financial approvals, customer communications, privileged actions, and security changes should include validation or compensating controls.
Third-party risk will get harder
Another major blind spot is embedded AI within third-party platforms. Many organizations still do not know where vendors are introducing agentic capabilities or what those capabilities can access by default. Vendor due diligence now needs to include questions about embedded agents, identity controls, logging, tenant isolation, and protections against prompt injection, connector abuse, and data exfiltration.
The organizations that respond well will be the ones that treat AI agents as governed identities rather than experimental features. From a risk management perspective, that is one of the most important cybersecurity shifts happening right now.
